Stop managing sales people with an excel file.



When you sell B2B products and services for some years you quickly start to understand why some companies have trouble generating meaningful revenue through sales. Besides untrained sales staff (something you can easily fix) the main problem is managers that have absolutely no idea of the real markets they work into and try to manage through an excel file.

The basic problem comes from selecting sales managers that have no field experience or they where on some other market until recently. So when faced with pressure from above those managers take haven in the only thing they can rely, the numbers.

But, being in the field for the last 15 years has taught me that, establishing trust and creating meaningful relationship with the clients so as to earn or increase the business with them is something that needs to be done face to face (and in some special circumstances over the phone). By trying to manage a salesforce with the data only and without taking into account the relationships of the clients is a sure way to create a lot of problems for yourself and to hinder the development of the company you work for.

The solution?
  • Get out behind the office and hit the streets. You must stay connected with you clients.
  • Talk to the salesforce and find out the relationships they have with their clients. Sometimes you are losing sales just because of communication problems.
  • Explain the importance of looking at relationships to the C-Level management that most likely live inside an Excel spreadsheet.
  • Adjust the targets for each client once you do all of the above to have a more accurate sales prediction. This will also help with unrealistic expectations and pressure on a sales department that is already stressed out.
  • Train your people! Nothing will matter if you don’t have properly trained sales people to handle the clients and build relationships.

Here in Greece, our Mediterranean character is a lot more difficult to be managed if you do not take into account our need for personal contact and eye to eye, as we say, relationships. Managing your sales staff from an Excel spreadsheet and not knowing if the are succeeding in that is a really common mistake.

Η συμβουλευτική πώληση.


Οι πωλήσεις B2B αντιμετωπίζουν, πλέον, ένα πολύ σημαντικό εμπόδιο: το 95% των ιδιοκτητών επιχειρήσεων είναι τόσο απογοητευμένοι που δεν έχουν την διάθεση να δοκιμάσουν ένα νέο προϊόν ή μια νέα υπηρεσία που θα βοηθήσει την επιχείρησή τους. Η άρνηση οποιασδήποτε απόφασης φαντάζει ανυπέρβλητο εμπόδιο για έναν αρχάριο πωλητή. Τι κάνεις λοιπόν;
Δεν είναι λίγες οι φορές που έχω συναντήσει πινακίδα σε μια επιχείρηση που να λέει “Απαγορεύονται οι πωλητές” Αν σκεφτεί κανείς τι πέρασε αυτός ο επιχειρηματίας για να φτάσει στο σημείο να μην θέλει να βλέπει πωλητές εύκολα φτάνει στο συμπέρασμα του ανθρώπινου λάθους. Όσο η αγορά ήταν στην προηγούμενη τάξη πραγμάτων οι πωλητές στην ουσία εξυπηρετούσαν την ζήτηση, πλέον όμως με την παρατεταμένη κρίση (νέα τάξη πραγμάτων) ο πωλητής μπορεί να επιβιώσει μόνο εάν βοηθάει και αυτός στην δημιουργία της ζήτησης και εξελιχθεί στο μοντέλο του συμβούλου που εδώ και αρκετά χρόνια έχει κάνει την εμφάνισή του. Σήμερα αυτό είναι πιο αναγκαίο από ποτέ.

Συμβουλευτική πώληση.
Η συμβουλευτική πώληση εστιάζει στο πως νιώθει και αισθάνεται ο πελάτης κατά την συνδιαλλαγή με τον πωλητή. Βασίζεται στο πως ο πωλητής θα βρει τρόπους να προσθέσει αξία στην συνάντηση με τον πελάτη, χωρίς απαραίτητα αυτό να έχει να κάνει με το προϊόν ή την υπηρεσία που πουλάει. Προσφέρει λύσεις, νέες νοοτροπίες, και συμβουλές που ο πελάτης μπορεί να χρησιμοποιήσει για να αναπτύξει και άλλο την επιχείρησή του. Μέσα σε αυτές υπάρχει θέση και για αυτό που πουλάει ο πωλητής. Στην ουσία υπάρχουν 6 βασικά βήματα για την συμβουλευτική πώληση:
  • Προετοιμασία. Ίσως το σημείο στο οποίο οι περισσότεροι πωλητές υστερούν και δεν καταλαβαίνουν την σημασία του. Η σωστή προετοιμασία βοηθάει να έχουμε πραγματικά λύσεις για έναν πελάτη, αφού μαθαίνουμε την κατάστασή του, να του δείξουμε ότι είμαστε επαγγελματίες που μπορεί να εμπιστευτεί, αφού έχουμε κάνει την έρευνά μας πριν να πάμε σε αυτόν, και να του πούμε από νωρίς αυτά που θα του κρατήσουν το ενδιαφέρον για να ξεχωρίσουμε από τον ανταγωνισμό. Μην μπείτε σε πελάτη εάν δεν έχετε κάνει την κατάλληλη προετοιμασία!

    Επίσης προετοιμασία θα πει να ξέρετε ποιοι είναι οι πελάτες που πρέπει να πάτε. Εάν δεν κάνετε αυτό το βήμα πολύ πιθανόν να χάσετε πολύτιμο χρόνο σε πελάτες που δεν θα έπρεπε να είστε μπροστά.
  • Ερωτήσεις. Οι ερωτήσεις δεν βοηθούν μόνο στο να πάρεις τις κατάλληλες πληροφορίες για έναν πελάτη έτσι ώστε να τον βοηθήσει αποτελεσματικά αλλά επίσης βοηθούν έτσι ώστε να κάνεις τον πελάτη να νιώσει ότι φτάνετε στην λύση μαζί και ότι είναι αυτός που ανακάλυψε την υπάρξή της. Μόνο έτσι αυξάνεις τις πιθανότητες να ακολουθήσει την πρότασή σου, την λύση που ανακάλυψε!
  • Άκουσε! Οι περισσότεροι άνθρωποι δεν γνωρίζουν ακόμα πως να ακούνε σωστά! Σε προηγούμενο μας άρθρο είχαμε μιλήσει εκτενώς για αυτό το πρόβλημα!
  • Ξεκάθαρη πρόταση. Εφόσον φτάσατε με τον πελάτη να ανακαλύψετε μια λύση στο πρόβλημα που πιθανόν έχει, τότε θα πρέπει να του γίνει μια ξεκάθαρη πρόταση, πάνω σε αυτά που συζητήσαμε έτσι ώστε να είστε πραγματικά στο ίδιο μήκος κύματος, να νιώσει ότι τον καταλάβατε και να αποδεχτεί την πρότασή σας που πλέον του είναι ξεκάθαρο πως θα επωφεληθεί από αυτήν.
  • Ζητήστε την πώληση. Ακόμα και εάν όλα τα παραπάνω έγιναν σωστά, θα πρέπει με την ίδιο ξεκάθαρο τρόπο να ζητήσετε από τον πελάτη να ξεκινήσει την συνεργασία μαζί σας. Επίσης ένα σημείο που οι περισσότεροι πωλητές φτάνουν αλλά δεν ολοκληρώνουν. Υπάρχει από πίσω ο φόβος της άρνησης και το καταλαβαίνω, όμως εάν πραγματικά θέλετε να βοηθήσετε κάποιον γιατί να έχετε άγχος και να φοβάστε το όχι. Στο κάτω κάτω αυτό το όχι σημαίνει ότι κάτι από τα προηγούμενα που κάνατε δεν πήγε όπως έπρεπε και αυτό είναι μια ευκαιρία να το λύσετε! Ζητήστε λοιπόν άφοβα την πώληση.
  • Εξυπηρέτηση. Δεν φτάνει μόνο να παρουσιάσετε μια ιδανική λύση για έναν πελάτη, θα πρέπει να είστε εκεί για να την εφαρμόσετε και να βοηθήσετε αυτόν τον άνθρωπο όταν θα έχει και ο ίδιος πρόβλημα να την εφαρμώσει. Να ξανακάνετε από την αρχή την συζήτηση με την οποία ανακαλύψατε το πρόβλημα και φτάσατε στην λύση του έτσι ώστε να ξαναθυμηθεί τους λόγους για τους οποίους έφτασε να σας επιλέξει.
Αλλάζει η συνήθεια;
Εδώ μπαίνουμε σε ένα δύσκολο κομμάτι. Πως αλλάζεις την συνήθεια του πελάτη για να ακολουθήσει την λύση που βρήκατε, και πως αλλάζετε και εσείς για να εφαρμόσετε όλα όσα αναφέραμε έως τώρα; Ο σωστός τρόπος είναι να ξεκινήσετε αλλάζοντας τις δικές σας συνήθειες πρώτα. Για να γίνει αυτο πρέπει να δείτε τις πεποιθήσεις σας για τις πωλήσεις, τι πιστεύετε για το επάγγελμα που ακολουθείτε; Ποιος είναι ο λόγος που σας συναρπάζει; Εάν θέλετε να ασχοληθείτε με την συμβουλευτική πώληση θα πρέπει να έχετε μια ξεκάθαρη φιλοσοφία προσανατολισμένη στην εξυπηρέτηση του πελάτη και την προσωπική σας ανάπτυξη. Το πρώτο βήμα λοιπόν είναι να εξετάσετε την φιλοσοφία σας. Το δεύτερο βήμα είναι να έχετε την διάθεση να ακούσετε και να καταλάβετε την φιλοσοφία του πελάτη, τους φόβους του, τα άγχη του, και κάνοντας πράξη όσα είπαμε παραπάνω να τον βοηθήσετε να δει μόνος του μια λύση που λύση που είναι μέσα στην πρόταση συνεργασίας που του κάνετε.
Αυτή η πρόταση συνεργασίας, η λύση, θα πρέπει να είναι ξεκάθαρη για αυτόν. Το όφελος του να είναι ξεκάθαρο, το τι θα πρέπει να κάνει ο ίδιος για να δουλέψει να είναι ξεκάθαρο, το ότι θα είστε εκεί δίπλα του για να κάνετε ότι μπορείτε να λυθεί το πρόβλημά του επίσης ξεκάθαρο.
Επίλογος.
Ακόμα και με την αλματώδη αύξηση του λιανεμπορίου μέσω e-commerce οι πωλήσεις σαν επάγγελμα (ειδικά οι πωλήσεις b2b) είναι απαραίτητες αλλά είναι και σε κομβικό σημείο και γίνονται πολύ πιο απαιτητικές. Όποιος πωλητής μείνει σε ξεπερασμένες νοοτροπίες θα δυσκολευτεί πολύ να πετύχει. Κάντε την αλλαγή στην φιλοσοφία σας και δείτε την συμβουλευτική πώληση.

The 4 personality types intro.


Talking every day to a lot of people, you quickly realize that you cannot communicate the same way with every one and expect great results. Each and every person is different and must be treated in a different way. 

The first time I realized this was when I started teaching martial arts. I was trying to be the best teacher I could be, and even though my physical skills were great, my communication skills needed some work. You see some of my students understood me better when I was talking to them from a distance, some when I was correcting their stance with my hands and others when I was a bit more strict with them. Others wanted a more relaxed environment to learn. 

So looking at behavior models I found the character model from Hippocrates of the 4 personality types which led me to the DISC profiling model, as a more current and complete solution. Now DISC comes from the 4 personalities that it describes

Dominant
Influencer 
Careful
Stable

This model is amazing and you can find whole courses dedicated to it in their page. I strongly recommend to dig a little deeper to it. From their own page I will give you the benefits of their disc profiling model:

The system basically categorizes behaviors as open and closed, and task oriented and people oriented. Now, we people are not just one of those personality types because we kinda have them all inside us. But one of those 4 is more evident in our behavior. Also sometimes during the course of our lives, we transition from one personality type to another. 

We will dig a bir deeper in these personality types in another article. I use them in my sales training here in Greece and it is an amazing solution for effective communication.

Prospecting. The basics






I work in sales for about fifteen years now and almost every business that I get to meet has the same problem. A sales problem! Some business owners and salespeople have a limiting belief that sales and revenue are just going to fall from the trees, as we say in Greece. So they are not doing even the basics of prospecting. What are those? Let’s have a look.

Targeting.
The easiest way to have more clients is to know who are the people that need your product or service the most. You must make the proper research, set the criteria by which you will establish your ideal client and start finding them. Instead of losing time with people that clearly do not need you, or waiting for the customer to walk in your shop.

Phone calls.
Sounds simple enough but most of the business owners and salespeople do not know how to use the phone properly. The worst sign for spotting this is when you listen to someone trying to sell a product or a service by the phone. With the exception of telemarketing (where you sell exclusively from the phone), you must use the phone for its biggest strength, to close appointments. You must not try to sell from the phone but to ‘sell’ the appointment.

Needles contacts with prospects.
One major problem is also the inability of salespeople and business owners to understand whether the person sitting in front of them has the ability and need to buy, You must learn to ask the proper questions to the prospect so that you will not waste their time and yours.

Follow up.
It is a fact that most salespeople do not follow up enough with qualified prospect. Being rejected must not be taken personally but as a step of the process. One process that the latest research shows that it takes about 10 to 12 appointments for the prospect to close. So you must provide value in every encounter and do not give up at the first sign of trouble.

Contact variety.
These days you have so much tools available to you that a great deal of people suffer from analysis paralysis and do not use them almost at all. Phone, email, personal visits, skype, social media, letters, and more are just a few. Just be creative and learn to use all of them in the right way. Checklists help a lot.

Personally I believe that it all comes down to activity. If you do not do enough targeted activity every day, you will not see results. But lately with all the new selling-through-the-internet movements people have found a great shadow to hide behind and not expose themselves to face to face time with enough people. Especially business owners that think retail is all about waiting for the customer, when in reality they have to proactively look for the right people to sell to…

A salespersons true goal!


Yes I know, salespeople have a bad reputation. But that is only because of some terrible "professionals" that are untrained and unethical. It has happened to all of us. Being in a situation where a bad salesperson has gotten your confidence only to take advantage of it. But hasn't that been the case for some bad doctors? Or politicians? Or technicians?

This shows 2 things:


  1. Criminals and bad people are in all professions. It doesn't matter what the card says on it, if you are unethical, it will show and ultimately the market will flush you out.
  2. Everybody sells. Every time, everywhere. Most people think of selling as an innate ability but the truth is that it is a trainable skill. The most important aspect of it is it's ethics. If you have the best interest of the person you are dealing with in mind, then all you need to do is train the skills to help him reach a decision that is good for HIM!


So I know that each and every person that I meet has a bad story with a salesperson, or just a person, and my first priority is to have his or hers interest first. That's how trust is built.

The small things...


I think it was Markus Aurilius that said "We fought with lions, only to be eaten by mosquitos" or something like that. In our daily grind we often lose the big picture and waste too much time in the small stuff.

Now, in my 40s, I often see old friends that where once filled with dreams and plans now to be bitter task oriented just-pay-the-bills middle aged men. I can't blame them, I understand them. It is so easy to get sucked in the daily grind.

The thing that kept me going is small steps (or even huge ones) EVERY DAY towards my dreams. Seeing most of them come true and feeding on that emotion of "You can make things happen!" if you truly give yourself time to focus on the daily things that will get you to your goals!

So do not let the small stuff make you a small person!

Give time to yourself to gather energy

For a long time I could not understand my energy cycles. Whenever I felt I was low on energy (usually a week in seven weeks period) I thought I could fight through it, which always resulted in taking another week to recover.

Now I understand that this is my energy cycle, I embrace it and lay a bit lower that week. This gives me room to do what is necessary, not over extend my self, and be really productive the other weeks!

Lately I am trying to do the same for my daily routine. Lay of the notifications, or the phone for some period of the day, sleep a little more (I used to get up at 5:30, now its 6:15 and I go a bit earlier in bed) and

DO MORE CREATIVE THAN REACTIVE WORK!
